- Coverage of high-risk and negative paths

- Confidence level for release readiness
Quality is not about how many tests pass. It’s about whether the right tests passed.
4. Lines of Automation Code
As automation grows, another misleading metric appears — lines of code.
More scripts. More frameworks. More complexity.
I have personally cleaned up automation suites where maintenance cost exceeded their actual value. Large automation codebases often become fragile, slow, and difficult to trust.
Why this metric fails:
- More code means more maintenance
- Encourages over-automation
- Increases false positives
What matters more:
- Stability of automated tests
- Execution reliability

Automation should reduce effort, not create a new problem to manage.
5. Execution Time of the Entire Test Suite
Fast execution is important, especially in CI/CD pipelines. But speed alone is not quality.
I once optimized a test suite to run in minutes instead of hours. It looked great until we realized key integration scenarios were excluded just to save time.
Why this metric fails:
- Fast tests may test the wrong things
- Encourages skipping complex scenarios
- Focuses on speed over confidence

A slightly slower suite that protects the business is better than a fast one that misses failures.
What QA Teams Should Measure Instead
After years of trial, error, and improvement, here are metrics that actually help:
- Risk-based test coverage
- Production defect leakage rate
- Defect severity distribution
- Automation stability and maintenance effort
- Mean time to detect critical defects
- Early QA involvement in development
These metrics don’t always look impressive in charts, but they tell the truth.
Final Thoughts from a QA Lead
Metrics should guide decisions, not decorate reports.
When QA teams are measured by vanity numbers, they optimize for numbers. When they are measured by risk reduction and customer impact, real quality follows.
